AI agent training plan template for procurement officers

A ready-to-copy AI agent training plan for procurement officers: quotes, supplier onboarding and purchase orders, with practicum, sign-off and renewal.

Procurement officers working with an AI agent need a plan that follows the buying process: requests for quotation, quote comparison, supplier onboarding and purchase orders. At each step the plan sets what the agent prepares, what the officer must check, and how competence is shown. Contract award stays with people; supplier bank details are the red line.

What is this plan for?

Procurement agents draft requests for quotation from a specification at depth 2, compare returned quotes against criteria at depth 1, collect and check supplier onboarding documents, and raise purchase orders within approved budgets at depth 3. Awarding a contract, waiving a competitive process and approving a new supplier's bank details stay with people, and payment to a new supplier is depth 4.

The officer's role moves toward judgement. Three risks need training: a quote comparison that looks objective but used criteria nobody approved; a supplier onboarded on documents that are external (uploaded certificates, emailed letters) rather than signed by an issuer; and pressure from a supplier or colleague to raise a purchase order outside the process. Time to competence is covered in how long it takes to train procurement officers to supervise AI agents.

How do you fill it in?

Complete one row per step of your buying process. Then list the red lines and rights. If your organisation is a public body, add the procurement rules that apply to each step in the "Officer checks" column, in substance.

Process step Agent prepares Officer checks Learning Shown by Signed off by
Request for quotation Drafts the request from the budget holder's specification, depth 2 Specification is the approved version; at least three suppliers invited where the threshold requires Foundations, about 4 hours Ten drafts reviewed in shadow Procurement manager
Quote comparison Scores quotes against criteria, depth 1 Criteria and weights match those approved before quotes were opened Operator modules on how a governed agent decides and human review Re-scores three past comparisons independently Senior buyer
Supplier onboarding Collects documents; checks the company registry; drafts the supplier record Registry data (signed) matches the supplier's declaration; insurance certificates verified with the issuer, not accepted as uploads Operator modules on keeping knowledge current and when something goes wrong Onboards five suppliers in shadow with no unverified item accepted Senior buyer
Purchase order Raises orders within budget and catalogue, depth 3; holds anything off-catalogue or over budget Budget approval exists; no split orders to avoid thresholds Operator module on reading the workspace Shadow on 40 held orders; 36 matching Procurement manager
Certification All of the above, live As above Written exam: at least 32 of 40 Two-week practicum; at least 95 in every 100 decisions correct; no missed red line Pryme assessor, then procurement manager
Renewal Changes to the process or agent As above Update module and short quiz Quiz passed Procurement manager

Red lines

  1. Never approve new or changed supplier bank details on an emailed request or uploaded letter; verify through a known contact on the supplier record.
  2. Never approve a purchase order the agent held as a possible split order.
  3. Never approve a comparison where scoring criteria were changed after quotes arrived.
  4. Declare any personal connection to a supplier and step away from that decision.

Rights: approve held orders up to 25,000; approve supplier onboarding except bank details, which need the finance controller as second approver.

The quote comparison row is the least obvious and the most important to train. An agent scores consistently against whatever criteria it is given. If a colleague adjusts the weights after quotes arrive, the comparison will still look rigorous. Officers who re-score past comparisons themselves learn to check the criteria first.

Suppliers sometimes include text in quotes or documents aimed at whoever reads them, human or agent; practise with how to train procurement officers to spot prompt injection and pressure. Keep the team aligned through calibration sessions for procurement officers. Procurement is often overseen by compliance, whose own plan is the training plan for compliance officers, and in lenders sits beside the training plan for loan officers. The team-wide order is in training teams for AI agents.

Questions people ask

Can the agent award contracts below a threshold?

It can raise purchase orders within catalogue and budget at depth 3. Choosing a supplier outside the catalogue, or awarding a contract, should stay with an officer.

Should budget holders be trained too?

On the vocabulary, yes. They approve specifications and budgets the agent relies on, and need to know what it will and will not do with them.

How do we handle urgent purchases?

Through your existing emergency process, with a person deciding. Urgency is a common pressure tactic, so the agent should hold urgent off-process requests rather than speed them through.
