Never let a recertification and a pay run share a week. Every 90 days the payroll agent is recertified on your own pay data, and its rights to post variations, answer payslip queries and prepare the run can change. Payroll administrators need the change before the next cut-off, practice on the variations that moved, and a tested route for bank-detail changes.
What changes for payroll administrators?
A payroll agent usually imports timesheets and approved variations at depth 1, and posts routine variations, such as approved overtime and standard allowances, at depth 3 within the business's own rules. It drafts answers to payslip queries at depth 2. It prepares the pay run and its variance report, but releasing the run is a depth 4 action held for a named person. New starters, leavers' final pay and any change to an employee's bank details are held.
Recertification re-runs the agent's cases on recent pay periods. Typical changes: a variation type moves from posted to drafted because the agent misapplied a rule in the replay; the variance thresholds that trigger a hold are tightened; a new refusal stops the agent acting on bank-detail changes that arrive by email. An emailed request is external provenance and cannot authorise a payment, however convincing it looks.
Take, for example, a retailer with weekly and monthly payrolls. The replay shows the agent applied a night-shift allowance to staff whose contracts had changed. Night-shift allowances stop posting, and every one arrives as a draft for an administrator to confirm against the contract. That is a few minutes per employee, multiplied across the weekly run.
If a run clears no depth, the agent drops to depth 1 the same day. Variations stop posting. If that happens three days before cut-off, administrators post everything by hand.
Who owns the cycle?
The payroll manager owns administrator readiness and the calendar. The builder owns recertification. The HR systems owner owns the feeds from HR and timekeeping. Finance owns the business's own limits, such as variance thresholds. The IT administrator owns the payroll system connection.
Steps for each cycle
- Person (payroll manager): set the date at least a week clear of every pay run cut-off in the 90 days.
- Agent, depth 1: report the cycle. Variations posted and drafted, queries answered, runs prepared, holds and refusals, with the deciding bound for each.
- Person (senior administrator): check a sample of posted variations against source approvals.
- Person (builder): recertify on the last three pay periods.
- Person (payroll manager and builder): write the change note: variation types that moved, new hold thresholds, new refusals.
- Agent, depth 2: draft a mock pay run with planted variances and a bank-detail request, checked by the senior administrator.
- Person (payroll manager): brief administrators with the mock run.
- Person (senior administrator): review every held item in the first live pay run under the new certificate.
| Step | The agent does | Depth | Stays with a person |
|---|---|---|---|
| Import | Reads timesheets and variations | 1 | Chasing missing approvals |
| Routine variations | Posts within rules | 3 | Setting the rules |
| Payslip queries | Drafts answers | 2 | Sending |
| Pay run | Prepares with variance report | 2 | Reviewing |
| Release | Holds for approval | 4, held | Releasing |
| Bank-detail change | Refuses email requests; holds verified ones | held | Verifying through a trusted channel |
What should payroll administrators practise?
Reading the variance report. The agent lists every employee whose pay moved beyond the threshold. Administrators should practise the three checks for each: is there an approved reason, is the amount right, is the period right.
Bank-detail changes. Walk through a request that arrives by email from what looks like an employee's address. The route is verification through a known channel, not a reply to the email.
Leavers. Final pay combines holiday, notice and deductions. If the agent's drafting of leaver pay changed, practise one example end to end.
Payslip queries. An employee query about tax or pension may be simple or not. Administrators should know which topics the agent now drafts and which come straight to them.
Controls and the evidence they leave
- Calendar clear of cut-offs. Evidence: the cycle calendar.
- Variation sample. Evidence: the sample and corrections.
- Mock pay run. Evidence: the run and each administrator's findings.
- Named release of each pay run. Evidence: the approval in the append-only record.
- Practicum for new administrators. Evidence: the practicum log template for payroll administrators.
What to measure
Corrections after the pay run, by cause. Bank-detail changes made without channel verification (aim for none). Held items in the run and the time to clear them. Payslip queries reopened. A rise in post-run corrections after a cycle almost always points to a variation type that changed depth without administrators knowing.
Where does readiness slip?
The cycle date drifts into run week. Nobody checks the calendar when a recertification is moved.
The mock run is skipped because "nothing much changed". The mock run is the cheapest place to find out that something did.

Where the Academy fits
Payroll administrators who release runs or clear held variations fit Pryme Intelligence Academy's Operator track. Its modules on human review and when something goes wrong mirror the mock run and the variance report. Certified Pryme Operator is valid 12 months, and a business can tie release rights to a current certificate. More in the guide to AI literacy and certification for people who work with agents.
Questions people ask
Can the agent ever change bank details?
Only after verification through a trusted channel, and even then most businesses hold the change for a named person. It never acts on an emailed request.
What if a recertification clears no depth just before cut-off?
The agent drops to depth 1. Administrators post variations by hand from the approved sources, and the run is released as usual by a named person.
Should employees know the agent answers payslip queries?
Yes. Say so in the reply, and give them a direct route to an administrator.
