Training communication email template for an AI agent rollout

A training communication email template for an AI agent rollout: what is coming, why, what staff will decide, the training each person takes and when.

Send one plain email before training starts that tells staff what the agent will do, why the business is introducing it, what each person will still decide, which training they will take and by when, and where to ask questions. The template below follows that order, with placeholders in square brackets and a filled-in sample for a finance team.

What should the email achieve?

People hear about an agent long before they meet it, usually as rumour. The email replaces rumour with facts, and it sets up training as something that protects them rather than something done to them. Read cold, it should answer four questions: what is changing, what does it mean for my job, what will I have to learn, and when.

Two things make it work. Specifics: name the agent's actual tasks and their depth in plain words, such as "it will draft replies and a person will send them", rather than "AI will support the team". And honesty about what stays with people: approvals, judgement calls, anything the agent holds. Staff worry less when they can see the line.

The email is one piece of a wider plan. The full sequence of messages is in the staff communication plan template for an AI agent rollout, and the training phases it announces come from the AI agent training rollout plan template.

How do you fill it in?

Send it from the leader people already trust for their work, usually the head of the function, not from IT or a programme office. Fill every placeholder; delete any line that does not apply. Keep it under 400 words. Send it at least two weeks before the first training session, and follow it with a team meeting where people can ask questions out loud.

If you use an agent to help draft the email, keep it at depth 2: the agent drafts, a person reads and sends. Sending an email cannot be undone, as discussed in whether sending an email is an irreversible action for an AI agent. If the agent will later send email on staff members' behalf, say so plainly and explain the controls, drawing on how to let an AI agent use email on your behalf.

The email template

Subject: [Agent name] is coming to [team]: what it will do and your training

  1. Opening line. From [date], we will start working with [agent name], an AI agent that will [two or three tasks in plain words].
  2. Why. We are doing this because [the real reason: backlog, response times, errors in a manual step].
  3. What it will do. At first it will [read / draft for a person to send / complete routine tasks within limits we set]. It will not [list the actions it will hold for a person or never take].
  4. What stays with you. You will still decide [approvals, exceptions, complaints]. When the agent is unsure or outside its limits, it will hold the work for a named person.
  5. What does not change. [Roles, hours, reporting lines, anything people will worry about, stated truthfully.]
  6. Your training. Everyone will complete [shared foundation, about X hours] by [date]. If you approve work the agent holds, you will also complete [reviewer training and a two-week assessed period] by [date]. Training happens [in work time, format].
  7. How you will know you are ready. You will not be asked to approve anything the agent prepares until you have been assessed and signed off.
  8. Questions. Ask [name] or come to [meeting, date]. [Champion names] in each team can help too.
  9. Sign-off. [Leader's name and role.]

Worked example

An illustrative finance director writes to a team of 25 before an agent arrives in accounts payable.

Subject: The invoice agent is coming to accounts payable: what it will do and your training

From the start of next quarter, we will begin working with an invoice agent that will read supplier invoices, match them to orders and propose payments. We are doing this because invoice volumes have doubled and month-end has become a scramble.

At first it will only read and propose. It will not pay anyone. Every payment, every supplier bank detail change and every invoice that does not match will be held for one of you to decide. Your roles and reporting lines do not change.

Everyone will complete a four-hour foundation course by the end of next month, in work time. The eight people on the payment approval rota will also complete reviewer training and two weeks of assessed decisions before the agent proposes its first live payment. Nobody approves agent-prepared payments until signed off.

Questions to me, or come to Thursday's team meeting. Sample Champion A and Sample Champion B are our champions.

Questions people ask

Should the email mention job security?

Say what is true. If roles are not changing, say so plainly. If they are, do not hide it in a training email; that needs its own conversation first.

How much detail about the agent should go in?

Enough for someone to picture a normal day: the tasks, what it holds, who decides. Leave technical detail for training. More on tone in how to communicate an AI agent rollout to staff.

Should training be mentioned before go-live is confirmed?

Yes, with relative timing if dates may move. People prefer to know training is coming, even if the date shifts, rather than hear about it late. The guide to training teams for AI agents explains why training must lead go-live.
