What does an AI quality reviewer do?

An AI quality reviewer checks samples of what agents and reviewers decided, scores them against a standard and keeps everyone's judgement consistent.

An AI quality reviewer checks a sample of decisions after they are made, both the ones an agent took alone and the ones people approved. They score each against a written standard, look for inconsistency, and feed findings to the agent's owner and the review team. Frontline reviewers decide cases; the quality reviewer checks those decisions stay right.

How is a quality reviewer different from a frontline reviewer?

A frontline reviewer works the held queue. Items arrive because the agent was not allowed to finish them, and the reviewer approves, edits or declines in real time.

A quality reviewer works after the fact. They draw samples: some decisions the agent made at routine depth without anyone looking, and some decisions reviewers made on held items. They ask two questions of each. Was the outcome right under the policy? Was it decided for the right reason? A right answer reached on a weak source is still a finding.

What does a quality reviewer do day to day?

  1. Draw the sample. Usually a set number per capability per week, weighted towards new capabilities, recent changes and high-value decisions.
  2. Score each decision. Against a standard agreed with the business: correct outcome, correct use of sources, correct escalation, tone where customers are involved.
  3. Calibrate reviewers. Give the same cases to several reviewers and compare their decisions. Differences show where the standard is unclear.
  4. Report findings. A short weekly note to the agent owner and team lead: what was found, how serious, and what should change.
  5. Track fixes. Check that agreed changes happened and that the next sample shows the improvement.

What does a calibration finding look like?

Take a quality reviewer we will call Hannah at an insurer. In her weekly sample of held claims decisions, two reviewers handled near-identical cases differently. Both involved water damage with photos supplied by the customer. One reviewer approved the agent's proposed settlement; the other declined it pending a loss adjuster's visit.

Neither broke the policy, because the policy says a site visit is "normally" required above a set value, without defining exceptions. Hannah runs a calibration session with five reviewers on eight similar cases and finds three different readings. She takes it to the claims manager, who writes a clear rule. The agent's brief and the reviewers' guidance are updated together, and her next sample shows the gap has closed. A customer's outcome no longer depends on which reviewer opened the case.

What skills does the job need?

  • Consistent judgement. You must score the same thing the same way every time.
  • Deep knowledge of the policy. You need to know the rule and its purpose.
  • Understanding of governed agents. Depth, provenance and the four verdicts explain why decisions were held, refused or allowed.
  • Tactful feedback. You are reviewing colleagues' decisions as well as an agent's.
  • Clear reporting. Findings must be specific enough to act on.

How do people get into quality review?

Contact centre quality assessors, auditors, experienced claims or case handlers and frontline reviewers with a strong accuracy record are the usual sources. Some organisations combine the role with AI operations analysis; others keep it separate so that quality stays independent of the people running the queue. As with all roles in this field, titles vary, so read adverts for duties such as sampling, calibration, quality assurance and scoring.

Where the Academy fits

Pryme Intelligence Academy's Operator track is the closest match. Its modules cover how a governed agent decides, human review and reading the workspace. The Certified Pryme Operator practicum asks for two weeks of review decisions marked against a standard, nineteen in twenty correct with no missed red line, which is the same discipline a quality reviewer applies to others.

Questions people ask

Does a quality reviewer have authority to overturn decisions?

Usually not directly. They raise findings, and the agent owner or team lead decides what to change. Where a finding shows a customer was harmed, there will be a process to put it right.

How large should a sample be?

Large enough to catch patterns, small enough to read carefully. Many teams start with a fixed number per capability each week and increase it after changes or incidents.

Can I do quality review part time alongside frontline review?

Yes, and many smaller teams work that way. The risk is marking your own decisions, so avoid sampling cases you decided yourself.
