What is decision quality?

Decision quality is how sound a decision was given what was known at the time, judged apart from its outcome. Why AI agent reviewers are measured on it.

Decision quality is how sound a decision was, given the evidence, rules and time available when it was made, judged separately from how things turned out. A good decision can have a bad outcome through bad luck, and a careless decision can turn out fine. Reviewers of AI agents are increasingly measured on the first, not the second.

Why does decision quality matter for AI operations jobs?

Outcomes arrive late and are noisy. A refund approved today may turn out to be fraud in three months, or may not. If a team judged its reviewers only on outcomes, it would reward luck and punish people who made the right call on thin evidence. Measuring decision quality looks at what the reviewer could see and did.

For you as a job seeker, this is good news. It means the skill employers want can be shown and checked: a record of decisions, each with its evidence and reason, judged by someone else against a standard. That is far more convincing than a claim to have "good judgment".

How is decision quality judged in practice?

Most reviewers of decisions ask the same four questions:

  1. Evidence: did the decision-maker look at the right information, and check it against its source?
  2. Rule: did they apply the right policy or limit, at the current version?
  3. Reason: is the recorded reason clear enough that a colleague could follow it?
  4. Route: was this person entitled to decide, or should it have gone to someone else?

A decision that passes all four is a quality decision, whatever happened next. Keeping your own record, with a decision log template for practising AI agent review, lets you see your own pattern across these four.

What is an example?

Two reviewers at a lender each approve an agent-drafted payment holiday for a customer. The first, whom we will call Nadia, checks the customer's income evidence, confirms the request is within policy, and records why. The second approves without opening the evidence. Both customers later miss payments. On outcomes, both decisions look the same. On decision quality, Nadia's was sound and the other was not, and only the second reviewer needs coaching.

Reverse it: if both customers had paid, the outcome would have hidden the second reviewer's gap entirely. That is why quality reviewers look at decisions, not just results.

How is decision quality different from a quality check?

A quality check is the act of examining a piece of work against a standard, usually on a sample, explained in what a quality check is. Decision quality is the property being examined when that work is a decision. A quality check might also look at spelling, tone or format; decision quality looks only at whether the call was sound.

Both are central to a role some employers now hire for: the person who samples agent and human decisions for soundness. What that job involves is set out in what an AI quality reviewer is and the skills it needs in what skills an AI quality reviewer needs.

Which terms are related?

  • Decision rationale: the written reason that makes a decision's quality visible.
  • Outcome bias: judging a decision by its result rather than its soundness.
  • Calibration: aligning several reviewers so they judge the same cases the same way.

Where the Academy fits

The Operator practicum at Pryme Intelligence Academy measures decision quality directly: two weeks of review decisions, judged against a standard of nineteen in twenty correct and no missed red line, signed off by a Pryme assessor. The result is a certificate that an employer can check and that rests on your decisions, not on a description of them.

Questions people ask

How do I talk about decision quality in an interview?

Describe a decision where the evidence was unclear, what you checked, what rule you applied and why you chose as you did. If it turned out badly, say what you would change in the process, not just the result.

Can a decision be high quality if I escalated it instead of deciding?

Yes. Recognising that a case is outside your authority, or needs evidence you cannot get, and routing it to the right person is a sound decision in its own right.
