Training teams for AI agents·Definition

What is a proficiency scale?

A proficiency scale grades how well someone can do a skill, from novice to expert. How to write one for people who review and own AI agents.

A proficiency scale is a set of graded descriptions, usually four or five steps from novice to expert, that defines how well a person can perform a particular skill. For AI agent oversight, a good scale describes observable behaviour at each step, such as deciding a held action alone or redesigning the agent's bounds.

Why does a proficiency scale matter for agent oversight?

Without one, "trained" means whatever the manager thinks it means. Two team leads will rate the same reviewer differently, and nobody can say who is ready to approve depth 4 actions or who could train others.

A shared scale fixes that. It gives managers the same words for the same behaviour, lets people see what the next step looks like, and makes it possible to compare readiness across teams before an agent's depth is raised.

How does a proficiency scale work in practice?

A scale for reviewing agent decisions might look like this:

Step Description
1 Novice Knows the terms; needs every held item checked by someone else
2 Developing Decides routine held items correctly; passes up unusual ones; occasional errors on provenance
3 Proficient Decides all held items in their area alone within authority; records clear reasons; no red-line misses
4 Advanced Handles edge cases; spots stale sources and wrong bounds; coaches others
5 Expert Designs review processes across agents; sets standards; assesses others

Each step should be supported by evidence: test scores at steps 1 and 2, assessed live decisions at step 3, observed coaching and design work at steps 4 and 5.

What does a proficiency scale look like in a real team?

Take a payments firm planning to raise its payment-screening agent from depth 3 to depth 4. The head of operations checks the team against the scale. Eight reviewers are at step 3 or above; two are at step 2. Depth 4 actions will be held for step 3 reviewers only, and the two developing reviewers keep working on routine items until assessed again.

That kind of check is what the argument that payments will not scale agents without trained reviewers rests on, and the same applies in insurance. The word "scale" means something different there, but the point connects: you cannot add volume faster than you add proficient reviewers.

How is a proficiency scale different from a competency level?

A competency level is one rung of skill within a defined area. A proficiency scale is the wording that describes all the rungs, usually used across many areas. The scale is the ruler; a competency level is a reading taken with it.

Which related terms should you know?

  • Feedback loop: how reviewers move up the scale, through corrections that change their practice.
  • Lessons learned log: evidence of step 4 behaviour, such as spotting wrong sources.
  • Competency framework: the structure that names each area the scale is applied to.

Proficiency becomes a constraint as soon as a business grows from one agent to several; how to scale from one agent to many covers that stage. For the full approach, see training teams for AI agents.

Pryme Intelligence Academy's tracks give a proficiency scale an external anchor. Foundations evidences the first steps; Certified Pryme Operator, with its assessed practicum, evidences independent review; Builder and Architect evidence design and leadership across agents. Each professional certificate expires, so the reading stays current.

Questions people ask

How many steps should a proficiency scale have?

Four or five. Fewer cannot separate developing from proficient; more cannot be assessed with distinct evidence.

Should people rate themselves on the scale?

As a starting point, yes, but confirm with evidence. Self-ratings on agent oversight tend to run high until people meet their first edge case.
